Before you invest in AI,
find the problem worth solving.
We identify where software, automation and AI can create meaningful leverage in your operation — before you commit engineering time and budget to the wrong solution.
Fixed fee based on scope
- What is the AI Opportunity Assessment?
- A scoped, fixed-fee AI opportunity assessment that examines specific processes in your business and decides, opportunity by opportunity, what’s worth building, automating, testing, redesigning or leaving alone — and in what order. It ends in a prioritized Opportunity Map and one concrete first step.
There are plenty of possible AI projects. Not all of them deserve the investment.
The expensive mistake isn’t failing to use AI. It’s solving the wrong problem.
A pilot that never reaches production, a broken process automated as-is, a model trained on data nobody trusts — they all start the same way: with the solution instead of the problem.
The assessment reverses the order. First the problem and the metric that would prove it; then the kind of solution.
We walk through the operation the way your team lives it.
- 01ProcessWhat steps does the work follow today, end to end?
- 02BottlenecksWhere do waiting, rework or errors pile up?
- 03DecisionsWhich decisions get made, on what information, and who owns them?
- 04DataWhat gets recorded, where, and how reliably?
- 05SystemsWhat software runs the process, and what can be integrated?
- 06WorkflowsHow does work move between people and teams?
- 07ConstraintsWhat can’t move: regulation, cost, deadlines, people?
Scope is agreed with you before we start — not every assessment covers everything.
Four criteria put every opportunity in order.
No formulas or made-up scores — criteria an executive team can discuss and defend.
- Impact
- How much does it move a measurable business outcome?
- Effort
- How much work, change and cost does it take?
- Risk
- What happens if it’s wrong, and who catches it?
- Feasibility
- Do today’s data, systems and people allow it?
- Do now
- High impact, contained effort.
- Plan
- High impact, more effort: it needs definition and a budget.
- Test small
- Uncertain impact: a bounded experiment before investing.
- Not yet
- Data, ownership or controls are missing.
Risk and feasibility set the order within each quadrant.
The map is an illustrative example with generic opportunities; it doesn’t represent any client.
Part of the job is knowing where not to use AI.
Having “AI” in the name doesn’t make AI the answer. Every opportunity gets the path that solves it best:
- 01Software without AIWhen a clear rule or a well-designed workflow solves the problem.
- 02AutomationWhen the work is repetitive, stable and already well defined.
- 03Process redesignWhen the problem is how the work gets done, not which tool does it.
- 04Data firstWhen the information you need isn’t recorded — or can’t be trusted.
- 05AIWhen there are patterns a rule can’t capture, enough data, and someone to verify the output.
- 06Test smallWhen the impact is uncertain: a bounded experiment before investing.
- 07Nothing yetWhen data, ownership or maturity are missing. That’s a recommendation too.
AI is one of seven answers.
A documented decision, not a report to file away.
Opportunity Map
A prioritized view of the opportunities identified, ordered by impact, effort, risk and feasibility.
Opportunity Briefs
One page per viable opportunity: the problem, the metric that would prove it, the data and systems involved, the risk and the recommended approach.
Recommendation
Every opportunity gets a path: software, automation, AI, process change, validate first, or not yet.
- Feasibility notes
- Key dependencies, constraints and technical considerations.
- Recommended first step
- What should happen next, with its scope and risks.
- Execution path
- Where it fits: Assessment → Product Blueprint → Product Engineering, or another path.
- Closing session
- We review the findings and decisions with you.
It doesn’t include architecture, prototypes, investment estimates or ROI models — those belong to the next steps, if there are any.
It depends on what we find.
- AI Opportunity AssessmentDecides what deserves investment.Cian-OS · Intent · Foundation
- Product BlueprintDefines what should exist.Cian-OS · Foundation
- Product EngineeringMakes it work.Cian-OS · Build · Verify · Operate
- Engineering PodsIf you already know what to build and need capacity.
- Readiness CheckIf the opportunity lives in software you already have.
- Nothing yetIf the answer is to wait — it saves you the wrong investment.
An assessment that ends in “don’t build this yet” has done its job.
Opportunities that reached production.
Neither came out of an AI Opportunity Assessment. We show them as examples of the kind of opportunity worth finding.
52% → 85% capacity used per truck
An AI model plans weekly pickup from production, weather and demand; before the model, the platform that records the operation was built.

What if the conclusion is that AI isn’t the right fit?
We’ll tell you. “Software without AI,” “redesign the process,” “fix the data first” or “nothing yet” are as valid as “use AI” — and they often save more money.
Do I need my data ready?
No. Reviewing what data exists and how reliable it is is part of the assessment. If something’s missing, the recommendation says so and proposes how to build that foundation.
How is it different from the Product Blueprint?
The Assessment decides which opportunities deserve investment and in what order. The Product Blueprint takes an opportunity you’ve already chosen and turns it into a product definition with a fixed investment.
How much does it cost, and how long does it take?
It’s a fixed fee agreed on scope — areas, processes and systems — before we start. Timing also depends on scope and is agreed up front.
Do I have to build with Ciancoders afterward?
No. The recommendations and deliverables are yours. If you build with us, the work continues with the same context.
Before you build, decide what deserves to be built.
Let’s start with the problem worth solving.
Tell us what you're trying to solve. We'll help you decide whether to transform a process, build something new, rescue what you have, add capacity — or take a different path.
