The question isn’t whether to use AI.
It’s where it actually changes your business.
Before building, we work with you to decide which processes are worth transforming, on what evidence and in what order — and what shouldn’t be touched yet.
AI Opportunity Assessment · Fixed fee based on scope
- What is AI transformation at Ciancoders?
- The work of deciding what should exist before building it: identifying where software and artificial intelligence change a measurable business outcome, prioritizing those opportunities by impact, effort, risk and feasibility, and turning the first one into a definition that’s ready to build. Execution continues with our engineering practice.
Most companies don’t have an AI problem. They have a decision problem.
There’s pressure to “do something with AI,” demos that look great and tools that promise to solve everything. Finding ideas isn’t the hard part. Knowing which ones change an outcome — and which just add complexity — is.
The expensive mistake isn’t building badly. It’s building the wrong thing well: automating a process that needed redesigning, training a model without reliable data, or launching a pilot that never reaches production.
That’s why we start with the decision, not the technology.
Six questions before we propose anything.
Processes
Where time, money or quality is lost today, and what that friction costs.
Data
What information exists, who records it, how reliable it is and what’s missing.
Systems
What software already runs the business and what can be integrated without rebuilding it.
Risk
What happens if a recommendation is wrong, who reviews it and which controls are needed.
People
Who will use the change, how their work changes and what adoption requires.
Value
Which business metric should move and how we’ll know it did.
Four criteria. Four decisions.
Each opportunity is placed by its impact and the effort it takes; risk and feasibility set the order within each quadrant. The output isn’t a list of ideas — it’s a sequence of work.
- Impact
- How much it moves a measurable business outcome.
- Effort
- How much work, change and cost it takes.
- Risk
- What happens if it’s wrong, and who catches it.
- Feasibility
- Whether today’s data, systems and people allow it.
- Do now
- High impact, contained effort. The first step.
- Plan
- High impact, more effort. Needs definition and a budget.
- Test small
- Uncertain impact. A bounded experiment before investing.
- Not yet
- Data, controls or maturity are missing. Revisit later.
Risk and feasibility set the order within each quadrant.
The map on this page is an illustrative example with generic opportunities. It doesn’t represent any client.
Part of the job is saying no.
When a rule will do
If the logic fits in a clear rule, a form or a well-designed workflow, AI only adds cost and uncertainty.
When there’s no reliable data
A model learns from what gets recorded. If the process leaves no reliable trail, that foundation comes first.
When no one can verify it
If an error won’t be caught in time and its cost is high, the decision needs human review — or shouldn’t be automated.
When the problem is organizational
No software fixes unclear ownership or a process that changes every month. That gets solved first.
Depending on how clear you are about what to transform.

Cian-OS™ Product Blueprint
US$3,500–5,000 · 3 to 4 weeks
You know which process to transform and need to define it.
- Process model and product definition
- UX prototype and architecture
- Roadmap with a fixed investment
- 100% credited if you build with Ciancoders
The deliverables are yours, even if you decide to build with another team.
Transformation is Intent and Foundation, turned into a deliverable.
In Cian-OS every project starts with two stages: Intent — which business outcome we’re after and how it’s measured — and Foundation — which data, systems and constraints make it possible.
The AI Opportunity Assessment and the Product Blueprint are those two stages turned into a documented decision. If we build next, Build, Verify and Operate continue with the same context: nothing gets explained twice.
The business outcome first. The model second.
Two software opportunities that reached production, with verified results. Neither was engaged as an AI transformation project or an AI Opportunity Assessment — we show them because they follow the same reasoning as this framework.
Grupo Entre Ríos
52% → 85% capacity used per truck
The metric was capacity used per truck, not model accuracy. Before the model, we built the platform that records the operation.

Do I need my data ready before we start?+
No. Reviewing what data exists and how reliable it is is part of the work. If something’s missing, the recommendation says so and proposes how to build that foundation.
What if the conclusion is that AI isn’t the right fit?+
We’ll tell you. Sometimes the best opportunity is redesigning a process or building conventional software — and sometimes it’s doing nothing yet. The recommendation is just as useful.
How is this different from the Product Blueprint?+
The AI Opportunity Assessment decides what to transform and in what order. The Product Blueprint takes an opportunity you’ve already chosen and turns it into a product definition with a fixed investment.
Do I have to build with Ciancoders afterward?+
No. The recommendations and deliverables are yours. If you build with us, the work continues with the same context.
How much does the AI Opportunity Assessment cost?+
It’s a fixed fee agreed on scope — how many processes, areas and systems — before we start. No open-ended costs.
Are you an AI consultancy?+
Not only. We’re a software engineering firm: the recommendation comes from people who can then build, verify and run what they recommend.
Before you build, decide what should exist.
Let’s start with the right opportunity.
Tell us what you're trying to solve. We'll help you decide whether to transform a process, build something new, rescue what you have, add capacity — or take a different path.
